Book a Free ConsultationYour Meta Ads are not working because the foundation was never built
You are spending SGD 2,000 to SGD 10,000 per month on Meta Ads. Your agency sends you a monthly return on ad spend (ROAS) report and it looks fine on paper. But when you check your actual revenue, the numbers do not add up. You ask why. They blame the algorithm, the market, or iOS privacy changes. Next month, same story.

Here is what is usually happening underneath. There is no defined customer avatar, so your ads talk to everyone and resonate with no one. The creative is either stock images with text overlay or the same two videos recycled for months. There is no testing framework, so nobody knows which angles, hooks, or offers actually drive results. Campaign structure is a mess of overlapping audiences that compete against each other. And the boosted posts your agency reports as "campaigns" are not campaigns at all.

The real problem is not your budget or the platform. Meta Ads still work extremely well when the foundation is right. The creative is the targeting now. Meta's algorithm finds your audience based on who engages with your ads. If the creative is generic, Meta shows it to generic people. If the creative speaks to a specific person with a specific problem, Meta finds more of those people. This is the shift most agencies in Singapore have not made.
What a Meta Ads account audit actually covers
Five areas I review to find where your budget is leaking.
Account and Tracking Review
I review your full Meta Ads account: ad account structure, campaign setup, pixel health, and conversion tracking. Most accounts have basic tracking issues that make all the performance data unreliable. Before we talk about strategy, we need to know the numbers are real.
Customer Avatar and Positioning Audit
Before producing any ad, you need two things locked in: who exactly you are targeting and why they should choose you over everyone else. Most businesses skip this step entirely. I assess whether your current ads speak to a specific person with a specific problem, or whether they sound like every other business in your category.
Creative and Angle Assessment
Creative is 70% of your Meta Ads performance. I review every active ad for format diversity (static, video, carousel, UGC, AI-generated video), angle diversity (the core reason someone should buy), and hook strength (the first line or first 3 seconds that stops the scroll). If you are running the same two creatives for three months, this is where your budget is dying. I also assess whether AI video tools can solve your creative production bottleneck.
Campaign Structure and Budget Allocation
Your campaigns should separate cold audiences from warm retargeting with clear budget boundaries. Most accounts have one campaign serving mixed audiences, which means Meta cannot optimize properly. I map out the right structure for your budget level and show you where audiences are overlapping and competing against each other.
Written Diagnosis and Priority Fixes
You get a written report with exactly what is broken, ranked by impact. Not a 40-page generic PDF. A short, direct document that says: fix this first, then this, then this. If you want to implement yourself, the report gives you everything you need. If you want help, we scope an advisory engagement.

What I look at inside your account
The areas that determine whether your Meta Ads are profitable or not.
Customer Avatar and Positioning Review
The foundation of every profitable Meta Ads account is knowing exactly who you are targeting and why they should care. I assess whether your current targeting is specific enough for Meta to find the right people, or whether your ads are talking to everyone and converting no one.
Is a Meta Ads audit right for your business?
This is for you if...
- You are spending SGD 2,000 or more per month on Meta Ads and the results do not match what your agency reports
- You have been running the same ads for months with no creative testing or iteration
- You want an honest assessment of your account from someone who does not profit from increasing your ad spend
- You run a service business, e-commerce store, or lead gen operation where Meta should be profitable but is not
This is NOT for you if...
- You are spending under SGD 1,500 per month (volume too low for Meta to learn from)
- You need guaranteed leads in 14 days (Meta Ads need 60 to 90 days of data to optimize)
- You want someone to take over and manage everything without your involvement

Questions Singapore business owners ask about Meta Ads
Straight answers about budget, creative, and what actually works.
In my experience, cost per thousand impressions (CPM) in Singapore varies significantly by industry, audience, and season. But CPM is not the number that matters. What matters is your cost per acquisition relative to customer lifetime value. For service businesses I have worked with, qualified-lead costs vary widely; expect anything from a few tens to a few hundred Singapore dollars per lead. For e-commerce, your target cost per purchase needs to leave room for product cost, shipping, and returns. In my experience, the minimum monthly spend for meaningful data is a few thousand Singapore dollars; below that, Meta does not get enough conversion signals to optimize.
Boosting takes an existing organic post and pays to show it to more people. It uses a simplified interface with limited targeting, no creative testing, and no real campaign structure. Meta Ads Manager is the full platform with campaign objectives, detailed audience controls, creative variants, A/B testing, and proper measurement. If your agency cannot show you the Campaigns tab with structured campaigns, ad sets, and ads, they are boosting posts and calling it advertising.
On Meta, the creative is the targeting. The algorithm decides who sees your ad based on who engages with similar content. If your creative is generic, Meta shows it to generic audiences. If your creative speaks to a specific person with a specific problem, Meta finds more of those people. This is why format diversity (video, static, UGC, carousel) and angle diversity (the reasons someone should buy) matter more than audience settings in Ads Manager.
Compare the conversions reported in Ads Manager with your actual backend data. Check your Shopify orders, CRM (customer relationship management software like HubSpot or Salesforce) leads, or Stripe transactions against what Meta claims it generated. If there is a significant gap, your tracking or attribution is off. The number that matters is the real cost of acquiring a customer, not the number on the Meta dashboard.
Ask for their audit process, not their case studies. Anyone can cherry-pick results. Ask what they look at first in a new account. Ask what they do when campaigns underperform. Ask if they charge a percentage of your ad spend, because that means their incentive is to increase your spend, not your efficiency. In my experience, a good consultant can spot the main problems in the first half-hour and tell you exactly what is wrong.
If your monthly spend is under SGD 2,000, learn the basics and manage it yourself. Meta Blueprint has free courses. Above SGD 5,000 per month, the complexity justifies professional input because the cost of mistakes exceeds the cost of expertise. Between SGD 2,000 and SGD 5,000, get an audit first. The audit often pays for itself by identifying where budget is leaking.
You should see initial data within 2 weeks. Meaningful optimization takes 60 to 90 days. The first month is about gathering signal: which audiences respond, which creatives convert, which hooks stop the scroll. Anyone promising results in week one is guessing. The real value comes after month 2 to 3, when you have enough data to make informed decisions instead of assumptions.
